Exclusive vs Shared Leads: Why Sharing Kills Your Close Rate
If you are still buying shared leads, you are almost certainly paying more per signed case than competitors who buy exclusive leads. Shared leads look cheaper on a per-lead basis, but the math tells a different story when you calculate what you actually pay per case signed. This guide breaks down exclusive vs shared leads and shows why sharing quietly kills your close rate.
What shared leads are and how they work
Shared leads are sold to multiple law firms at the same time. A single accident victim's contact information might go to three, four, or five firms, all calling the same person within minutes. The vendor collects multiple payments for one lead, which is why the per-lead price looks attractive.
The pitch is always the same: "Why pay $300 for an exclusive lead when you can pay $90 for a shared lead?" It sounds smart until you run the numbers.
The math: shared vs exclusive close rates
The per-unit price is meaningless without the close rate. Here is the honest comparison.
Shared leads typically close at 5-8%. Four other firms are calling the same person, so your contact rate is low and the lead often already hired the firm that called first. At $90 per lead and a 6% close rate, your CPA is $90 ÷ 0.06 = $1,500 per signed case — and that assumes the lead even picks up.
Exclusive leads typically close at 15-20%. You are the only firm calling, so your contact rate is high and the lead is receptive. At $300 per lead and a 15% close rate, your CPA is $300 ÷ 0.15 = $2,000 per signed case — but with far higher contact rate and far less wasted intake time.
Now factor in the hidden cost. Your intake team spends five times as long chasing shared leads they never reach, burning payroll on disconnected numbers and people who already signed elsewhere. When you account for intake labor, shared leads often cost more per signed case than exclusive leads — they just hide the cost in your payroll line.
The speed to lead problem with shared leads
MVA leads go cold fast. The accident victim is being contacted by other firms, chiropractors, and their own insurance company within hours. With shared leads, you are racing four other firms to the same phone — and the firm that calls first wins a disproportionate share of the cases.
Exclusive leads remove the race. When you are the only firm calling, you do not need to be first — you need to be good. That shifts the game from speed to intake quality, which you actually control.
Why lead vendors share
Sharing is economics for the vendor, not for you. A vendor who sells a lead five times at $90 collects $450 — more than the $300 they would collect selling it exclusively. The vendor wins. You get a lead that is five times harder to close at a price that looks 70% cheaper.
This is why shared-lead vendors never talk about CPA. They only talk about CPL, because the per-lead price is the only number that looks good.
How to verify exclusivity
"Exclusive" is a word anyone can say. Verify it.
- Get it in writing. Your agreement should state leads are never shared, never recycled, and never resold.
- Watch for "exclusive for 24 hours." That is a shared lead with a delay. After 24 hours, the same lead is sold again.
- Track contact rate. If your contact rate on "exclusive" leads is suspiciously low, they are probably shared.
- Ask for source campaigns. A real exclusive vendor builds a dedicated campaign for your firm. A shared vendor pools leads from one campaign.
Make the switch
Switching is phased, not a flip. Audit your current CPA including intake labor. Buy a 50-lead test batch of exclusive leads. Measure contact and close rate head-to-head. Then shift budget as the numbers prove out.
